Chimney crown repair or rebuild, and how to tell which you need
A cracked crown does not automatically mean the top of the chimney comes off. Repair is the honest answer when the slab is still one piece, still throws water clear of the brick, and sits on masonry that has not gone soft. Recasting is the honest answer when the crown has broken up, lost material at the edges, or was never shaped to shed water in the first place. The one question both quotes are answering
Repair keeps the existing crown and restores its surface. A recast breaks it off and forms a new one, commonly taking the top course or two of brick with it, because the old slab is bedded into them. Everything turns on whether the slab still has the substance and the shape to throw water clear of the brick for years after it is treated. Fine surface cracking over solid material can be closed and coated honestly. A crown you can lift a piece of will not be talked into working by anything applied on top of it.
Age is not the criterion, and neither is how tired the stack looks from the driveway. Two companies can study the same crown and reach different conclusions honestly, but each conclusion should rest on something they can point at. Ask what they found on the slab itself that rules the other option out. A crack pattern, a missing corner, a piece that shifts under thumb pressure, or an edge that stops flush with the brick are all answers you can picture. A vague sense that the chimney has seen better days is not, and that is the difference to listen for.
What a coating can and cannot do
A crown repair usually means grinding the surface back, opening and filling the cracks, and laying a flexible coating across the slab that can span small movement. On a sound crown that is real work and it holds. It closes the routes water was using to reach the brick below, and it restores a continuous surface over a slab that still has its slope and its edge. If the crown is otherwise intact there is nothing to gain by removing it, and a recommendation to recast should be able to say what it found that ruled the coating out.
What a coating cannot do is change the shape of the slab. If the crown stops flush with the brick face instead of projecting past it and dripping clear, water keeps running down the masonry however well the top is sealed. If it was cast hard against the flue tile with no compressible gap, it keeps splitting in the same line as the tile moves. If it slopes the wrong way and holds water after a storm, a coating puts the same failure back on the calendar. Those three are recast findings in repair clothing, and they are easy to miss from the ground.
The findings that mean recasting
Cracks with daylight in them, pieces that move independently under pressure, and material missing along the edges all say one thing. The slab has stopped acting as a single piece, and separate pieces do not hold a coating. The other common case on older stacks is a mortar wash, which is a shallow layer spread across the top course rather than a slab formed to a shape. It was never thick enough to carry an overhang or survive weather, and patching it just gives water a fresh surface to get behind. Forming a proper crown is what ends that cycle.
How far the work goes down is decided by the brick under the slab. Soft top courses, joints that rake out under a thumbnail, or units that have lost their bond mean there is nothing solid to form a new crown onto, and casting one anyway puts good material on a moving base. That is the point where a crown job turns into rebuilding the top of the stack, and it is why a crown quote can come back larger than the homeowner pictured. Ask to be shown the joints just under the crown before you accept either recommendation.
What has to be decided in the same breath
The crown does not sit on its own. The cap fastens to or above it, the flue tile passes through it and should stand proud of its surface, and the top courses carry the whole thing. Deciding those one at a time means paying for access to the top of the chimney more than once. A corroding cap and a cracked crown belong in one scope of work rather than two visits several months apart with a storm season in between. Ask what else up there is close to needing attention while the ladder is out.
Order matters as much as bundling. Treating the faces with a water repellent while the crown is still open is paying for a product the leak will defeat, and masonry has to be dry before it is treated at all, which it will not be while water is arriving from above. The sequence that works is the top first, then the joint where the chimney meets the roof, then the faces. If a company proposes a different order, it should have a reason specific to your chimney. Sequence is one of the few parts of this you can check yourself.
Making two crown quotes comparable
Ask each company to write down whether the existing crown stays or goes, and if it goes, how far down the demolition starts. Then ask three things about what replaces it. Whether it will overhang the brick far enough to drip clear of the face, whether a compressible joint will be left where the flue tile passes through, and whether the tile will finish above the new surface rather than flush with it. Those answers describe a crown that lasts. A quote that cannot supply them is describing a shape nobody has decided on yet.
The last question is about weather. Fresh cementitious work has to be protected until it has set, and this coast delivers wind-driven rain on short notice from roughly June through November. Cement does not need dry air to gain strength, but a downpour on a soft surface washes the finish out and the slab is compromised before it has done a day of work.
